What they do
PFSI originates, acquires, sells and services U.S. residential mortgage loans through its main subsidiary PennyMac Loan Services, LLC (PLS). PLS is a seller/servicer for Fannie Mae and Freddie Mac, an approved Ginnie Mae issuer, and a FHA lender and VA/USDA lender/servicer, licensed to service in all 50 states, D.C., Puerto Rico, Guam and the U.S. Virgin Islands. It also manages investments related to the U.S. mortgage market through Pennymac Capital Management, LLC (PCM), which manages PMT. Operations are reported in two segments: production (origination, acquisition and sale for PFSI and PMT) and servicing (servicing and subservicing for PFSI, non-affiliate investors and PMT).
Revenue drivers
- Production segment — Loan origination, acquisition and sale for PFSI and PMT generated net revenues of $1.26 billion in 2025, up from $941.7 million in 2024, and pretax income of $369.9 million; second-quarter 2026 production pretax income was $38 million on production revenue margins of 77 basis points.
- Servicing segment — Servicing and subservicing of loans held for sale and for non-affiliate investors produced net revenues of $737.4 million in 2025 and pretax income of $324.9 million; the owned servicing portfolio totaled $488 billion UPB at June 30, 2026, up 5% year over year.
- Corporate and other — Includes investment management activities through PCM, which manages PMT; this line reported net revenues of $48.9 million and a pretax loss of $143.4 million in 2025.
- Fee-based subservicing — The company is onboarding Cenlar's subservicing portfolio, which management describes as a fee-based revenue stream expected to add operating leverage.
Recent performance
For second-quarter 2026, PFSI reported net income of $22 million, or $0.41 diluted EPS, on total net revenues of $497 million, down 74% and 9% respectively from the prior quarter. Adjusted net income was $74 million, or $1.39 adjusted diluted EPS, on adjusted net revenues of $566 million. Annualized ROE was 2% versus 14% in second-quarter 2025, and annualized adjusted ROE was 7% versus 13%. Total loan acquisitions and originations were $34.9 billion UPB, down 8% year over year, while consumer direct originations rose 103% to $5.6 billion UPB. Book value per share was $83.49 at June 30, 2026, up 7% from a year earlier.
Strategy
Management said it is taking steps to realign the cost structure to improve profitability after second-quarter results fell short due to higher interest rates. It is investing in technology, including a consumer direct loan origination system and AI agents such as a proprietary Natural Language Virtual Agent, to lower cost-to-produce without reducing capacity. The company expects to sell all of its non-agency correspondent loans and none of its conventional conforming correspondent loans to PMT in third-quarter 2026. It is onboarding Cenlar's subservicing portfolio and expects fee-based revenue and scale to help reach long-term ROE targets. Management also expects non-qualified mortgage production volumes to increase as it expands in that market.
Risks
- Interest rate sensitivity — PFSI states its business is significantly affected by changes in interest rates, and recent rate increases limited refinancing and production activity.
- Macroeconomic and housing market conditions — The company is highly dependent on mortgage, real estate and financial market conditions, and rising homeownership costs could increase delinquencies and defaults.
- Servicing advance recovery — PFSI is required to make servicing advances that may be delayed in recovery or unrecoverable due to delinquencies, defaults and foreclosures.
- Indebtedness and financing reliance — The company has substantial indebtedness, including $6.33 billion of long-term debt at June 30, 2026, and relies on secured financing arrangements to fund loans and MSRs.
Outlook
Management said recent increases in interest and mortgage rates have limited refinancing and may reduce 2026 origination estimates, which industry economists currently project at $2.2 trillion, up from $1.9 trillion in 2025. It expects mortgage production volumes to decline but non-qualified mortgage production to increase. Cost reduction measures were implemented in third-quarter 2026, and PFSI expects to sell all non-agency correspondent loans and none of its conventional conforming correspondent loans to PMT in that quarter. Management believes recapture rates and the Cenlar subservicing portfolio position the company for upside when the origination market expands.
